But on its own, it’s often asked to do more than it can realistically deliver.

Why recognition appeals to leaders

It’s easy to see why public recognition remains popular.

It’s visible. It’s immediate. It costs very little compared with many reward mechanisms. Most importantly, it gives leaders a way to celebrate success in front of the wider team.

Recognition also serves another purpose. It signals what matters.

When an organisation publicly celebrates a particular achievement or behaviour, it’s sending a message about what good performance looks like. That’s valuable because sales teams pay close attention to what gets noticed.

The challenge is that recognition is experienced very differently by the people receiving it.

What feels motivating for one person can feel uncomfortable, irrelevant or even discouraging for someone else.

Recognition is personal, not universal

Think about a typical sales team.

Some people thrive on public praise. They enjoy seeing their name at the top of a leaderboard and appreciate the status that comes with being recognised in front of colleagues.

Others couldn’t care less.

Some would rather receive private feedback from a respected manager. Others would value additional development opportunities or a meaningful reward far more than public acknowledgement.

That’s why recognition doesn’t always have the impact leaders expect.

The same recognition moment can create excitement for one person, make another feel indifferent and cause a third to disengage because they see the achievement as unattainable.

The issue isn’t recognition itself.

The issue is assuming everyone experiences it in the same way.

Visibility doesn’t always create motivation

Many recognition programmes are built around visibility.

Leaderboards. Award ceremonies. President’s clubs. Public announcements. Monthly winners.

These approaches certainly create awareness, but awareness alone doesn’t guarantee motivation.

For someone consistently performing near the top, public recognition may reinforce behaviour they already want to repeat.

For someone sitting in the middle of the performance curve, the effect can be very different. If recognition always goes to the same small group of people, it can start to feel less like motivation and more like confirmation of an existing hierarchy.

That’s not usually the intention.

But it can be the outcome.

When recognition becomes predictable, people stop seeing it as something they can realistically achieve.

Recognition works best when it reinforces something meaningful

One of the biggest mistakes organisations make is treating recognition as a replacement for reward.

When budgets are tight, public praise can look like an attractive alternative. After all, recognition is visible, scalable and relatively inexpensive.

The problem is that salespeople understand the difference between being thanked and being rewarded.

Recognition has greatest impact when it reinforces something meaningful. That could be a memorable experience, a development opportunity, a personalised reward or simply a gesture that demonstrates genuine appreciation.

The key is that the recognition feels earned and the reward feels relevant.

When those two elements come together, recognition gains weight. It becomes more than a moment. It becomes something people remember.

Leaders often underestimate what salespeople value

One of the most interesting findings from the research is that salespeople often place value on things leaders don’t automatically prioritise.

Flexibility, experiences, personal choice, development opportunities and rewards that can be shared with family all featured more strongly than some leaders might expect.

These don’t always generate the same visibility as public recognition, but they can create a stronger emotional connection.

That’s important because motivation isn’t simply about being seen. It’s about feeling that your effort is recognised in a way that matters to you personally.

The more relevant the reward feels, the more likely it is to influence behaviour.

What should sales leaders do differently?

Rather than asking whether recognition works, a better question is:

What kind of recognition works, for whom and under what circumstances?

That shift in thinking changes the conversation.

Instead of focusing solely on visibility, leaders can start exploring questions such as:

Are we recognising behaviours as well as outcomes?

Does the recognition feel genuine and specific?

Are the same people receiving attention every time?

Would different individuals value different forms of recognition?

Is recognition reinforced with something meaningful?

Are we celebrating progress as well as final results?

These questions help move recognition from a communication tactic to a performance tool.

Recognition should be part of the mix

None of this means public recognition has lost its place.

Far from it.

Recognition remains one of the most powerful ways leaders can reinforce behaviour and celebrate success. The mistake is expecting it to carry the entire motivational burden on its own.

People are motivated by different things. Some value visibility. Others value experiences, flexibility, development or tangible rewards. Most respond to a combination of factors rather than a single trigger.

That’s why the most effective sales incentive programmes combine recognition with a broader understanding of what motivates different individuals.

Recognition still has an important role to play. The bigger question is how it fits into a broader motivation strategy. That’s one of the themes explored in our latest playbook Decoding Sales Team Motivation.

Want to understand what salespeople really value beyond public recognition?

Download our latest research on sales team motivation

Public recognition can play an important role in motivating sales teams, but visibility alone rarely drives sustained performance.
